The message came on a Tuesday morning.
“All-hands at 2 PM. Leadership will be present.”
I’d been with the company for 4 years. Senior backend engineer. $155K salary. Clean performance reviews.
Our team: 11 backend developers. Mix of seniors, mid-levels, one junior.
By 2:45 PM, 8 of us were gone.

AI doesn’t learn your codebase automatically.
I spend time:

Payment service: Strong consistency required Notification service: Eventually consistent is fine
AI doesn’t know this. It applies same patterns everywhere.

Now when AI works on payment service, it uses the right patterns.

15% of My Time: Debugging What AI Built
AI-generated code breaks in interesting ways.
Last month’s incidents:
Incident 1: AI added retry logic. Didn’t add exponential backoff. Retry storm.
Incident 2: AI optimized database query. Made it slower. Didn’t test with production data size.
Incident 3: AI “fixed” a race condition. Created a deadlock.
My job: Debug AI mistakes fast.

Not just “uses AI tools.”
Deep fluency:
- Knows which tool for which task
- Prompts at architectural level
- Understands AI reasoning patterns
- Catches AI mistakes before deploy
The 3 of us: Used AI for 60%+ of our work The 8 who left: Used AI for <20% of their work
Skill 2: Critical Review Ability
AI generates code fast. You need to review faster.
What we could do:
- Scan 500 lines in 2 minutes
- Spot edge cases AI missed
- Identify performance issues
- Catch security holes
Takes practice. Takes pattern recognition.
The 8 who left? They reviewed code slowly. Couldn’t keep up with AI velocity.
Skill 3: Architectural Thinking
AI implements. You architect.
Questions we could answer:
- Should this be a microservice?
- What’s the failure mode?
- How does this scale?
- What’s the cost at 1M users?
The 8 who left: Great implementers. Weak architects.
When AI handles implementation, architecture is all that’s left.
My Salary Changed Too
I survived. But my compensation changed.
Old (2024): $155K base, $15K bonus New (2026): $135K base, $45K “AI productivity bonus”
How the bonus works:
Hit velocity targets with AI = full bonus Miss targets = proportional reduction
Translation: I took a $20K base cut. Bonus depends on AI output.
Company’s logic: You’re managing AI now. Your value is AI productivity.
I agreed to it. Had to.

- Hiring freeze but “AI tool budget” increased
- Managers asking “how do you use AI in your workflow?”
- Team leads learning AI tools intensively
- “Efficiency” mentioned in every all-hands
If you see 3+ of these: you have 3–6 months.
The Hard Conversation
I’ve had 50+ engineers message me since this happened.
Same questions:
“How do I avoid being the one laid off?”
Honest answer: Be better at using AI than your peers.
“Is this sustainable for you?”
Don’t know. I’m stressed. Working more hours. Managing 5 AI agents is exhausting.
“Would you hire back the 8 who left?”
No. Company moved on. Workflow changed. We’re structured around AI now.
“Do you feel guilty?”
Every day. But guilt doesn’t change economics.
What Actually Keeps Me Employed
Not my coding ability.

Different skills. Different progression.
Junior developers who start now won’t follow the old path.
Because the old path doesn’t exist anymore.
